Hakone is a loop, not a single stop: train up the mountain, switchback to the ropeway, cross the volcanic valley, sail Lake Ashi on the "pirate ship", then back. Paid separately, those legs add up fast. The Hakone Free Pass bundles them with the round-trip from Shinjuku — which is exactly why it's usually the right call for sightseers, and the wrong one for pure soakers.

Buy it if you'll ride the loop (the vast majority of first-time visitors). Skip it if your plan is a car or shuttle straight to a ryokan for a hot-spring stay with no sightseeing — then you're paying for transport you won't use. And since the 3-day pass is only ~¥400 more than the 2-day, grab the 3-day even for a 2-day/1-night trip for the breathing room.
